LIMS STALLED

Five years stalled — and widely considered intractable

The Challenge

An acute NHS Trust had been trying to implement a new pathology Laboratory Information Management System (LIMS) for five years. The programme had stalled: relationships between the Trust and its suppliers had broken down, the implementation plan had lost credibility, and the laboratory was still dependent on five disparate legacy systems that the new LIMS was meant to replace.

Multiple Pressures

Every month of delay carried cost, risk and reputational damage, and the situation had reached the point where it was widely regarded as intractable. The barriers were not primarily technical — the technology existed and had been bought. The programme was stuck on the things that are hardest to fix: trust, leadership, planning and the confidence of the people who would have to use the system.

We were brought in to turn the programme around and take it to go-live. Deliberately, this was done with a small team of five — closeness and accountability mattered more than scale. We began by fixing the relationships, then rebuilt the plan, then executed it methodically through migration, testing, training and cutover.

Eight months after the programme was restarted, the new pathology LIMS went live and fully functioning — replacing five legacy systems with a single platform, proven across functional, user acceptance, non-functional and regression testing, and supported by users who had been trained and brought with the change. A programme that had been stalled for five years was completed in eight months.

Beyond the system itself, the engagement restored something less tangible but just as important: the Trust’s confidence that the programme could be delivered, and a working relationship with its suppliers built to last beyond go-live.

Why it worked...

A seemingly intractable programme, turned around and delivered — proof that the right planning, leadership and people can succeed where five years had not.

This was, above all, a people and leadership turnaround. Three things made the difference.

First, relationships before activity: nothing could move until the Trust and its suppliers were working as one team, so that came first.

Second, a credible, owned plan: a realistic re-baseline that people believed in and held themselves to, rather than an aspirational schedule.

Third, a small, capable team: five people with clear accountability, close to the detail and to each other, able to move quickly and decisively. It is the clearest demonstration that, with the right planning and the right people, a situation considered intractable can be turned into a fully functioning implementation.
